Microsoft’s 2026 Work Trend Index surveyed 20,000 people who use AI at work, across 10 countries. Its biggest finding confirms what we see with clients every week: whether AI pays off depends far more on the organization than on the individual. Here are the four numbers I think every leadership team should see.

67%vs. 32%

Organizational conditions matter more than individual effort

Microsoft attributes 67% of reported AI impact to organizational factors, compared with 32% to individual factors. This strongly supports our view that AI value depends on leadership, management, culture, and workforce design—not tools or employee training.

26%of AI users

Leadership alignment is a major weakness

Only about one in four respondents say their leadership is clearly and consistently aligned on AI. That creates an opening for work on decision rights, strategic priorities, accountability, and execution discipline.

45%of AI users

The pressure to perform can block transformation

Nearly half say it feels safer to meet current goals than to redesign work with AI. Only 13% say they are rewarded for reinventing work even when results aren’t achieved. Incentives can undermine the very innovation leaders say they want.

58%of AI users

AI is expanding what people can accomplish

Respondents report producing work they couldn’t have produced a year earlier. The opportunity is to redeploy that expanded capability toward better customer outcomes, innovation, and growth—not simply fewer employees.

The Bottom Line

AI value depends on leadership, management, culture, and workforce design—not tools or employee training. Fix the organization, and the technology starts paying off.
